As a business owner, what’s the first thing you do when you turn on your computer?

For many people, it’s checking email or opening WhatsApp, Telegram, Slack, or whatever inbox your team uses.

Somewhere in those messages could be a customer complaint, an employee request, an urgent issue that needs attention, or just another promotional email. And when you don’t have a large team handling the inbox, you have to work out which is which yourself.

That can take up the first hour of your day. Before you’ve started your other work, you’re already reading, sorting, and deciding what deserves attention first.

But what if that first sorting process could happen before you sat down to start your day?

You Don’t Have to Manually Sort Every Message

Not every message in your inbox needs the same level of attention.

Some may be urgent customer issues. Others could be employee requests, routine questions, sales pitches, or newsletters. The difficult part is working out which messages need immediate action.

An email subject line can say “URGENT,” but that doesn’t always mean it’s business-critical. At the same time, a serious customer issue may have a vague subject line, with the important details buried in the message itself.

That means you still need to open and read each message before you can decide what should come first. And when you have dozens of messages waiting, that sorting process can take up more time than it should.

The time spent sorting is part of the cost. Important issues can also receive a delayed response, work can be handed to the wrong person, and priorities can become inconsistent. Over time, those problems slow the whole business down.

A lot! AI can help you collect recent messages from the inboxes you’ve approved, whether that’s email, Slack, WhatsApp, or another system your team already uses. Then, it reads the full message, not just the subject line, and prepares a clearer view of what needs attention.

This type of support ticket automation helps your team turn incoming customer messages into a clearer, prioritised work list. 1

In other words, the first layer of sorting can be done by your AI assistant.

For example, in our fictional Aussie Broadband-style demo, a customer reports that their internet plan has changed without permission. AI can identify this as a possible privacy or account-security issue and flag it as high priority.

Another email comes from a dental clinic that’s been offline since yesterday. Its booking system and EFTPOS aren’t working, leaving the clinic unable to manage appointments or take card payments. An outage affecting both needs to go near the top of the list.

Meanwhile, a customer asking to relocate their service may receive normal priority. A newsletter or partnership pitch? Skipped.

So the result you get is a proposed daily work list with a category, priority, and next action for each relevant message.

Remember: AI Should Propose the Triage. People Should Make the Final Decision.

You and your team may have context the AI doesn’t.

AI can work with the information and rules it has access to. But it won’t always know what changed in your business yesterday, this morning, or even five minutes ago.

For example, your current rules may classify a billing complaint as normal priority. Then, during yesterday’s meeting, your team may decide to focus on billing issues for the whole week because a larger problem has been identified.

Did your AI know what was discussed in that meeting? No. It won’t know about that decision unless someone updates the context.

This is where human review comes in. You can tell the AI, “Please bump all billing-related issues to high priority this week.” It can then revise the proposed list before anything becomes your team’s working plan.

Even larger workflows need that kind of control. In a ServiceNow case study, Novant Health used historical ticket data, confidence thresholds, and gradual rollout. 2 ServiceNow reported fewer ticket reassignments 3, but this was a vendor case study of records already inside ServiceNow. It doesn’t establish that every business will get the same results or that the approach works for email-inbox triage.

That control begins before the AI reads a single message. For the workflow to make consistent proposals, it needs clear written rules to follow.

AI Triage Starts with Written Rules

AI needs clear instructions about how your business works. Otherwise, it’s reading messages and making its best guess. And “best guess” isn’t something you want to rely on when a customer issue, security concern, or complaint is involved.

These rules can be organised into three layers.

  1. Policy
    • Defines what counts as high priority.
    • Explains when an issue needs to be escalated.
    • Sets the safety boundaries AI mustn’t cross.
  2. Schema
    • Defines the allowed ticket categories.
    • Sets the available priority levels.
    • Lists the required details for each ticket.
  3. Tool instructions or skills
    • Explain how AI should retrieve messages from your inbox.
    • Show AI how to prepare the information.
    • Define how the data should be sent to your chosen tracker.

Managers can review and update the business rules without needing to understand the technical connection behind the system. Once you approve the proposed work list, it can go wherever your team already works.

In our demo, approved tickets are added to a Google Sheet. Each row includes the customer, category, priority, suggested owner, next action, and draft reply.

Instead of scrolling through your inbox and trying to remember who said what, you now have a structured daily work queue. You can filter high-priority issues, identify recurring requests, and see whether certain customer problems are getting worse over time.

Google Sheets is only one option. Your approved work can also go to Linear, Jira, Todoist, Notion, or another system your team already uses.

Some Decisions Should Always Stay With a Person

AI can help your team read, sort, summarise, and prepare the work. But some decisions should always stay with a person.

For example, AI can flag a hardship case, possible account-security issue, or serious complaint. It can show the relevant message, identify missing information, and suggest a safe next step.

But it shouldn’t approve a refund, change an account, promise an outcome, send a sensitive reply, or make the final decision by itself.

The goal is to remove the repetitive sorting that happens before human judgment is needed. That’s how AI workflow automation can help your business: less time searching through inboxes, and more time deciding how to respond.
